You always need more paper than the box has surface
A 12 by 8 by 4 box has 352 square units of surface. The smallest sheet that will actually wrap it is 396 — 13% more — and the worst way round needs 492, which is 24% more again for no reason but which way you turned it.

The shape of the box decides the waste more than the wrapping does, and not in the direction you would guess. A flat, sheet-like box wraps to within 2.2% of its own surface — there is barely any corner to lose paper round. A 10-inch cube cannot get near that: it needs 820 against a surface of 600, which is 37% over, and all three orientations are the same sheet — a cube gives you nothing to choose.
Which way round is best depends on how you fold the ends
There is a tidy rule here, and it is only half true. Take the overhang as half the smaller cross dimension and the middle axis wins on 2600 of 2600 box shapes — every one. Take it as half the larger and the middle axis wins 24, while the longest axis wins 89%. Same boxes, same arithmetic, opposite advice.

On this very box the two rules pick different orientations. So the tool computes all three and declines to name a winner — the input that decides it is the one nobody writes down. Where the middle axis does win, the reason is short: against the shortest axis the width is identical (12.0 either way) and the girth is smaller, and against the longest the two sheets have exactly the same area apart from the overlap, which the middle axis pays for over a shorter edge. Set the overlap to zero and those two tie precisely.

Frequently asked questions
How big a sheet do I need?
Girth times width. The girth is right around the cross-section plus a little to join, and the width is the box length plus an overhang at each end. For a 12 by 8 by 4 box the smallest workable sheet is about 396 square inches.
Why is that more than the box surface area?
Because paper cannot tile a box without going round corners twice. That 12 by 8 by 4 box has 352 square inches of surface and needs at least 396 — 13% more — and the worst orientation needs 492.
Which way round should I wrap it?
That genuinely depends, which is why this tool shows all three. If your overhang is half the smaller cross dimension the middle axis wins on every box shape tested. If it is half the larger, the longest axis wins almost always. Opposite advice, same boxes.
Why does the overhang decide it?
Because it multiplies the girth. Changing which cross dimension you halve changes the sheet width by a different amount for each orientation, and that is enough to reorder them. It is the input nobody states and the one that settles the question.
Which box shape wastes the most paper?
A cube, and it is not close. A cube needs about a third more than its own surface area and gives you no orientation to choose — all three are the same sheet. A flat, sheet-like box wraps to within a few percent, because there is barely a corner to go round.
How much does the orientation actually save?
On an ordinary parcel shape, around a quarter of the paper between the best way and the worst. On a flat box it can be far more. It costs nothing to check, which is the argument for checking.
What overlap should I allow?
Enough to tape down neatly without the join gaping — an inch is comfortable on a normal parcel. Worth knowing: with a zero overlap two of the three orientations need exactly the same sheet, so the overlap is what separates them.
