Dress for the temperature you will feel, not the one on the thermometer
Working hard is worth roughly twenty degrees. That is the whole reason layering exists as a technique rather than just as clothing: the same person on the same day needs genuinely different insulation walking uphill and standing at the top of it. The tool shows the "working temperature" for exactly that reason.
Which gives the oldest piece of advice in the outdoors: start cold. If you are comfortable at the trailhead you are overdressed, and you will be sweating within ten minutes. Sweat is the actual enemy — damp insulation stops insulating, and you will pay for it the moment you stop moving.
Vent before you strip. A half-zip, pit zips, pushing sleeves up and taking a hat off all shed heat far faster than stopping to remove a layer, and they are reversible in seconds when the wind picks up.
What each layer is actually for
Base layer — moves sweat off your skin. Not warmth; that is a side effect. Synthetic dries fastest, merino smells better for longer and stays tolerable when damp. Cotton does the opposite of the job, holding water against you and pulling heat out, which is the entire basis of "cotton kills".
Mid layer — traps air. Fleece keeps working when damp and breathes well while you move. Down is far warmer for its weight and collapses when wet, so it belongs in the pack for when you stop rather than on your back while you climb.
Shell — blocks wind and water. A five-ounce wind shirt removes most of the chill and is the highest-value layer per gram anybody carries. A full waterproof is heavier and less breathable, and in sustained rain you will get damp from the inside regardless — the honest goal is staying warm while damp, not staying dry.

What does each layer do?
The base moves moisture off your skin, the mid traps warm air, and the shell blocks wind and rain. They fail as a system rather than individually — an excellent shell over a cotton base still leaves you wet and cold, because the moisture never left your skin.
Why does cotton get such a bad reputation?
Because it absorbs many times its weight in water, loses essentially all its insulating value when wet, and dries very slowly. In cold conditions that combination is genuinely dangerous, which is the origin of the phrase that cotton kills. In hot dry conditions it is fine and even pleasant.
Why should I start out cold?
Because you warm up substantially within about ten minutes of walking, and starting comfortable means overheating and sweating shortly afterwards. Sweat-soaked layers then chill you the moment you stop. Being slightly uncomfortable at the trailhead is the correct feeling.
How much difference does wind make?
A great deal — wind chill can make a mild temperature feel genuinely cold, and it strips heat far faster than still air. This is why a thin windproof shell often does more for warmth than a much heavier insulating layer, and weighs a fraction as much.
When should I adjust layers?
Before you need to, in both directions. Stopping to remove a layer at the bottom of a climb, and adding one immediately when you stop moving, are the two habits that separate comfortable days from miserable ones. Waiting until you are already sweating or already cold is too late.
Is a waterproof shell always the right outer layer?
Not necessarily. Fully waterproof fabrics restrict breathability, so in cold dry conditions a windproof but breathable shell manages moisture much better. Carrying the waterproof and wearing the windproof is often the right combination.
